Definition
Founder-led to system-led is the transition from growth that depends on the founder being in the room to a repeatable machine a hire can run. It is the core job of a GTM engineer.
Founder-led growth works right up until it does not. Most deals come from the founder's network and referrals. Every deal rides on the founder being in the room. There is no written reason you win, and if the founder took two weeks off, growth would basically stop. It scales on hustle, which has a ceiling, and the ceiling is one person's calendar.
System-led means the way you win is out of the founder's head and into infrastructure. Pipeline comes from a repeatable source, not a personal network. The follow-up runs whether or not the founder is watching. The CRM is trusted. A new hire inherits a working machine instead of chaos. The founder becomes optional to the day-to-day, which is the entire point.
You do not cross this line by buying another tool or hiring a rep into a system that does not exist yet. You cross it by getting the knowledge that lives in the founder's head into a system: a signal-based pipeline for net-new, a clean CRM the motion runs on, and a written playbook. That gap between the two states is Process-Market Fit.

The harder question
Knowing the concept is step one. Getting a working system shipped into your live stack, in weeks, is the job. That is what a fractional GTM engineer does: find the one lever, build the first working fix, hand you a system a hire can run.
